If you’ve ever stayed at a nice hotel in an unfamiliar city, you’ve probably done this. You stop by the front desk and ask the concierge where to eat. And the concierge doesn’t hand you a printed list of every restaurant in town and tell you to figure it out. They think for a second, maybe ask what you’re in the mood for, and say, “There’s a place two blocks over. You’ll love it.”
That’s a recommendation. And it’s a useful frame for understanding what’s changed about how people find local businesses.
For the last 20 years, Google has worked like a directory. You typed a query, you got ten links, you decided which one to click. That’s the world local SEO was built for, and it’s the world most local businesses are still trying to win in.
Millions of people are starting their search somewhere else now. They’re asking ChatGPT, Perplexity, Claude, Gemini, or Google’s own AI Overviews. And those tools don’t return ten blue links for you to sort through. They return a short list of recommendations. Like a concierge.
That shift, from rankings to recommendations, is creating a real problem for local businesses that have been doing everything right.
A Good Dentist Nobody Can Find
My family has been going to the same dentist in West Hartford, Connecticut for years. My father goes there too. She’s a good dentist. The kind of practitioner you’d recommend to a friend.
I got curious recently and searched for her the way a new patient might. I opened ChatGPT and typed “best dentists in West Hartford.” She wasn’t there. I tried Google’s AI Overview. Not there either.
I wasn’t surprised. When I looked closer, the signs were all there. Her practice’s name and address weren’t quite consistent across directories. Her website was thin, just a few pages without much detail about specific services. And she only had five Google reviews. Four five-star, one one-star that nobody ever responded to. For a practice that’s been around for years, that’s not enough for an AI tool to work with.
She’s a good dentist with a healthy practice. But if you were looking for a dentist online, whether in Google or in ChatGPT, you probably wouldn’t find her.
That’s what we’ve started calling The Invisibility Gap. The gap between being a great local business and being a recommended local business in the tools your future customers are starting to use.
Why the Gap Exists
Back to the concierge.
A concierge doesn’t recommend places at random. They have a working set of places they know well enough to vouch for. To get on that list, a place has to be visible to the concierge in the first place, and reliable enough that the concierge’s reputation isn’t at risk if they send a guest there.
AI tools work the same way. When ChatGPT or Perplexity recommends a local business, it’s pulling from what it can find, verify, and corroborate across the web. If your information is fragmented across directories, if your website doesn’t clearly explain what you do and who it’s for, if there’s no third-party evidence that you’re trustworthy, the AI doesn’t take a chance on you. It recommends someone else.
That’s the part most business owners don’t realize.
Here’s what I want you to remember: Search engines used to rank you. AI tools either recommend you, or they don’t.
There’s an old joke in SEO: the best place to hide a dead body is the second page of Google, because nobody looks there. That’s not entirely true. Some people do click to page two. But when someone asks ChatGPT for a recommendation, there is no page two. You’re either on the short list or you’re not in the conversation at all.
My dentist is on the second page of Google for “dentist West Hartford CT.” That’s not ideal, but at least she’s there. In ChatGPT, it’s like she doesn’t exist.
The Early-Mover Window
Most local businesses haven’t adapted to this shift yet. The concierge is still deciding who to recommend. Your competitors are mostly not doing this work either.
That means the window to establish yourself as a recommended business in your market is open right now, and it’s wider open than it will be a year from now. Trust signals compound. The local businesses that establish strong AI visibility now will own the recommendations in their category and geography for years, because that’s how digital authority works. Late movers will be playing catch-up against earlier movers who got the system right first.
The fundamentals haven’t changed as much as the fear would suggest. The factors that make a business visible to AI tools are actually pretty similar to what’s always mattered in SEO: accurate information, relevant content, and evidence of trustworthiness. The difference is how those factors get evaluated. The work itself is recognizable. The focus has shifted.
The 3 C’s of AI Visibility
When we look at whether a local business is set up to be recommended by AI tools, we evaluate three things. We call them the 3 C’s: Consistency, Content, and Credibility.
1. Consistency is whether your business information is accurate and identical everywhere AI tools look for you.
2. Content is whether your website actually answers the questions your prospects are asking, structured so AI can find and understand it.
3. Credibility is whether your reviews, your credentials, and your third-party mentions give AI the evidence it needs to recommend you with confidence.
My dentist’s practice had gaps in all three. Her information wasn’t consistent across directories. Her website didn’t go deep enough on her services. And she didn’t have enough reviews to give an AI tool confidence.
Next week, we’ll break down each C in detail, with practical ways to evaluate your own business against it.
What You Can Do Today
Open ChatGPT, or any AI tool you have access to. Search the way one of your prospects might. “Best [your service] in [your city].” “Who’s a good [your category] near me.” See what comes up.
More importantly, see what doesn’t.
If your business is already showing up, that tells you something. If it isn’t, that also tells you something. And it tells you the gap is worth closing.
The concierge is making recommendations right now, with or without you. The question is whether you want to be on the list.
